In this talk, I’ll share the story of migrating around 22,000+ customer apps across application and database providers, moving compute to Koyeb and PostgreSQL workloads to Neon, while keeping the migration invisible to customers.

We’ll cover the migration approach, the unexpected long tail of broken projects and edge cases, and the biggest lessons learned: observability matters as much as migration code, customer apps are never as uniform as you expect, and a hard deadline changes everything.
